From Content to an Integrated Influence System: The Besterra Now Case

An applied implementation of Besterra's “Systems Before Influence” principle through the development of Besterra Now as an integrated digital influence system rather than a standalone publishing platform. The model connects story monitoring, a structured story bank, program development, campaigns, production, multi-platform distribution, digital asset management, measurement, and learning within a single operating cycle. It has supported formats and programs such as Gaza Walker and Ma'a Ali, as well as thematic campaigns including the Environmental Genocide campaign, transforming individual pieces of content into reusable, measurable, and cumulative digital assets.

The context

Besterra Now operates in a highly dynamic information environment shaped by a continuous flow of events, short content life cycles, multiple platforms, fragmented audiences, and the need to balance speed with context, documentation, quality, and continuity.

Instead of treating every post or video as an independent unit, the operating model was redesigned around a different assumption: influence is the output of a system.

Content therefore moves through a complete cycle beginning with signal detection and story identification, followed by framing, audience definition, production, distribution, repurposing, measurement, and finally preservation as a digital asset that can inform or support future work.

Besterra Now consequently became both a publishing platform and a practical operating environment for testing Besterra's approach to digital presence and influence systems.

The challenge

The problem was not a shortage of content.

There was a constant supply of stories, events, and potentially valuable material, but no unified architecture connecting what was produced, why it was produced, who it was intended for, how it should be distributed, and what should happen to it after publication.

A post-driven model can generate high levels of activity while producing limited cumulative value. Content disappears into platform feeds, production processes are repeatedly recreated, valuable material becomes difficult to retrieve, and measurement is reduced to views and immediate engagement.

The challenge was therefore to move from “producing content” to designing an operating system in which every story, program, and campaign contributes to a larger influence architecture.

Structural diagnosis

The analysis identified five interconnected layers:

Signal and source: how relevant stories and emerging issues are detected.

Processing: how a signal becomes a story, program, format, or campaign.

Production: how material is designed for multiple formats and channels.

Distribution: how content moves across platforms and audiences.

Accumulation and measurement: how content, results, and data become assets and knowledge for the next cycle.

The core operational question consequently shifted from “What should we publish today?” to “What function does this piece perform within the influence system?”

The intervention

An integrated Besterra Now operating model was developed around a connected workflow consisting of:

Continuous story and signal monitoring.

A structured story and idea bank.

Content classification according to issue, audience, format, and objective.

Long-form program development, including Gaza Walker and Ma'a Ali.

Thematic campaign architecture capable of connecting multiple content assets around one narrative, including the Environmental Genocide campaign.

An integrated research, editorial, design, video, and publishing workflow.

Platform-specific distribution.

Content repurposing across short video, stories, episodes, campaigns, and archival formats.

Measurement loops that inform subsequent editorial and distribution decisions.

The resulting cycle can be expressed as:

The impact

The primary impact was the transition from isolated content production toward cumulative digital assets and a repeatable influence architecture.

Programs, campaigns, stories, and distribution channels began operating within one system, while performance data increasingly informed subsequent production decisions.

One high-performing content asset generated approximately three million views and around 152,000 likes. The methodological value, however, was not the number alone. The system enabled the team to examine why the content performed, what signal it revealed, and how that insight could be reused in subsequent content and distribution decisions.

The same architecture also allowed different programs and campaigns to operate under one coherent system rather than as isolated projects.

How was impact assessed?

Impact was not measured through views alone.

The framework considered several levels:

Content performance: views, reach, engagement, shares, and saves.

Distribution performance: the ability of an asset to move across formats, platforms, and audiences.

Programmatic impact: the ability of an individual topic to develop into a series, program, or campaign.

Cumulative value: the volume of stories and materials transformed into reusable digital assets.

Learning: the extent to which evidence from one publishing cycle improves the next.

Measurement therefore becomes part of the operating system rather than a report produced after publishing ends.

What can we learn?

The experiment demonstrated that influence does not begin with content. It begins with the system that gives content direction, function, and a life cycle.

A high-performing piece is not automatically the most valuable asset if its value ends when engagement declines. Conversely, a lower-reach story may create greater strategic value if it opens a new narrative, generates a series, becomes a reusable knowledge asset, or improves understanding of an audience.

The case also showed that programs, campaigns, story banks, distribution, and analytics should not operate as separate workflows. When connected within one system, every component begins to strengthen the others.
